Will AI Replace Coaching?
What happens when a machine tells you, “You fear disappointing others”?
Now compare that to uncovering it yourself in a powerful coaching session… The difference? Transformation. Here’s my hypothesis on AI’s role in coaching.
Will AI Replace Coaching?
“Most people would benefit from talking to a lamp post,”
announced one of the most highly paid coaches in the UK.
And, to be fair, I do tend to agree. If we all spent 30 minutes downloading our days and untangling our thoughts, simply getting the words out would relieve some of the internal pressure. A bit like releasing a small amount of air from a shaken fizzy drinks bottle.
But here’s the thing, the pressure builds again the next day, and the day after that.
The good news? You don’t have to talk to a lamp post (though they are widely available). It could be a friend, partner, colleague or family member, if they’re able to stay out of suggestion and “fix-it” mode.
Often, the people who know us best also care the most about alleviating our discomfort. That’s well-meaning, of course but it can bypass the very insight that holds the key to personal growth.
Where AI Can Help
This is where AI can be surprisingly helpful. You can offload your thoughts, spoken or written, and ask AI to summarise them back to you. That mirrors a technique we use in coaching to help clients hear what’s important.
You can ask AI to look for patterns in your thinking, just like we do in the clarification and contracting phase of a coaching session: What are we working on? What does success look like, short and long term?
AI can even help you:
- Set intentions
- Break goals into first steps
- Offer reminders for accountability
It’s a useful tool. But here’s my hypothesis… AI won’t replace the transformative main part of a coaching session.
Why?
Because coaching is a creative, human process.
It’s the part of the session where a skilled coach responds in real time, asking powerful, non-directive questions that unlock insight the coachee didn’t know they were carrying. That insight doesn’t come from being told the answer. It comes from discovering it within yourself. Let me give you a real example.
A number of years ago, I was working through a coaching framework that involved trigger tracking, identifying patterns of thought and behaviour. I noticed that in the lead-up to work trips, I’d slip into rescuer mode, doing others’ tasks so that everything felt “squared off” before I left. Why? Because if I didn’t respond to someone in time, they might be disappointed in me.
That was insightful enough. But then came the real breakthrough. My coach asked: “And what are you choosing to believe about yourself in those moments?” Oof. That question landed hard. Because the belief underneath was: I’m already a disappointment. And with the cost of that belief acutely evident and infiltrating so many aspects of my life, came the understanding that I had an emotional allergy to shame, a feeling I would do anything to avoid.
Once that was in the light, I could start the real work. Gently expanding my capacity to sit with shame. Dismantling the underlying belief. Learning to stay connected to my stance, rather than constantly adapting based on others’ expectations and opinions.
That transformation didn’t come from a pattern spotted in my text. It came from a question, asked in just the right moment, with care, curiosity, and compassion. Neuroscience shows that when we generate our own insights, it activates the brain’s reward system, making the learning more sticky and the shift more sustainable.
AI Offers Structure. Coaching Offers Transformation.
Yes, AI might notice a pattern and say: “Hannah, you seem to have a fear of disappointing others.” But here’s the difference: When you hear it from a machine, it might feel flat. Detached. It may or may not resonate.
When you arrive at that truth yourself, because you were asked a creative question at the right time, and held in a space of safety, it lands differently. Cognitively. Physically. Emotionally. That’s what makes it transformative. And you can’t pre-plan these creative questions, they come with both intuition and experience.
AI’s Limitations in Coaching
AI is excellent at regurgitating what already exists. Got a problem at work? Try this solution. But here’s the issue:
- The person becomes reliant on AI’s answers.
- It doesn’t address the nuance or the root cause.
- The same situation repeats in a slightly different form requiring more answers from AI.
You end up applying sticking-plaster fixes to problems that require deep inner work. And until the root is addressed, those patterns keep playing out across different domains of life.
Much like the AI-generated content we’re now seeing flood social media. You can spot it a mile off, and if you are anything like me, you’ve started to filter it out and discredit it. We don’t want perfect; we want real and raw.
And in coaching, that authenticity is everything.
My Hypothesis
AI has a place. It may even enhance some aspects of the coaching journey. But it will never hold the leading role. Because true transformation requires human-to-human interaction. It requires empathy, intuition, lived experience, and timing. It’s not perfect we’re looking for. It’s real. It’s raw. It’s relational.
As the AI wave builds over the next decade, I believe human coaching and coaching skills will become more valued than ever before. And as leaders, we can’t outsource empathy. Whether you’re managing a team or leading yourself through transition, the ability to hold space for reflection, not just resolution, is part of what defines great leadership in an AI-shaped world.
My hypothesis may or may not be naïve. Let’s watch this space.
